Where AI is still PR: 4 promises that are not kept in practice

Honesty matters more here than enthusiasm. These four promises sound convincing — but as of 2026, they do not deliver what they claim in production reality.

1. fully autonomous quality control without human approval

The most frequently promised and least fulfilled scenario: AI decides independently whether a part is released or blocked. Without human involvement. In safety-critical industries, this is not possible today and will not be possible in the foreseeable future for regulatory reasons.

2 AI as a replacement for a quality management system

AI is a tool within a quality management system - not a replacement for it. A company without a clear quality strategy, without defined inspection plans and without structured process data acquisition will not suddenly become quality-capable through AI. It will become more expensive and more confusing. The logical sequence: define quality processes → record data in a structured manner → use AI on this basis. Anyone who reverses this sequence is burning budget.

3. AI QA without sufficient training data

An AI model is only as good as its training data. If you train a visual inspection system with 100 defect images, you get a system that recognizes perhaps 70% of the defects - and generates 30% false alarms. In high-volume production with 50,000 parts per day, 30% false positives means 15,000 parts misclassified every day. That's not a quality system, that's a production stop. Process data must be machine-readable, time-stamp-based and available across all systems. This means: no manual Excel, no system silo that does not communicate with the rest. Step 5 – Evaluate, document, scale: Document the pilot results with concrete figures. This forms the basis for the internal decision to scale and for the business case. Scaling means: gradually extending to additional lines, stations, or plants — using the lessons learned from the pilot.

Step 6 – Maintain and improve the model: An AI model is not a product you buy and forget. It must be regularly validated with new data and retrained when necessary — especially when materials change, processes are modified, or new defect classes appear.

AI and QA standards: What IATF 16949, ISO 9001 and the EU AI Act stipulate

The regulatory requirements for AI in quality assurance are set to change in 2026. Three sets of regulations are particularly relevant for DACH manufacturing companies.
